1. Two questions before you hand anything off
Deciding what to delegate comes down to two questions. Does this task truly need you? Setting the project timeline usually does. Could someone on the team do it, or learn to? A client presentation often fits. If both answers are no, keep the task for now, and ask again later as the team's skills grow.
2. Choosing who takes the task
Start with a clear picture of the task itself, then look at the people. Check skills and past results on similar work, then workload, because a strong performer who is already stretched is a poor match. Motivation counts too: a task that fits someone's growth goals tends to get more care. Before handing it over, agree how it connects to the rest of the project and how you will stay in touch.
3. Write down what done looks like
Most rework comes from instructions that describe the task but never the finished result. Name the deliverable, the deadline and the format, explain why it matters, and list completion criteria such as required sections, tools and review points. Say who drafts and who approves. Spoken instructions fade, so a short checklist turns clear instructions into something you can both check against.
4. Weekly reviews instead of daily check-ins
Management by objectives lets you stay informed without controlling the daily work. Ask the team about priorities and blockers first, agree on measurable outcomes together, and put progress on a shared dashboard. In one focused weekly review, clear progress updates on what is done, next and stuck keep the meeting short. Between reviews, your job is to remove blockers and supply resources.
5. When the work comes back with gaps
Compare the original brief with what came back before you say anything. Then ask how the person approached it. Their answer shows whether the cause was unclear instructions, a skill gap or something outside their control, and each needs a different fix. Restate what complete looks like and offer targeted help, such as a sample, so they finish it themselves. That is how delegation mistakes get fixed while the person keeps task ownership.
